Triumvirate Role Mapper

An assessment that maps your people and their work onto the three irreducibly human roles — Architect, Guardian, Force Multiplier — then surfaces coverage gaps and staffing recommendations for a lean AI-Born cortex.

What it does

Chapter 9 argues that three roles survive every wave of automation — not because AI can't do complex work, but because they require accountability, cultural embeddedness, and judgment that accumulates through sustained consequence. The Architect sets strategic intent and designs the cognitive architecture that executes it. The Guardian keeps judgment — arbitrating the edge cases where the system's rules run out, and holding the values line. The Force Multiplier transmits taste by doing the work alongside others, multiplying team capacity through craft rather than management. Together they form the New Triumvirate: the irreducibly human core of every AI-Born enterprise.

The framework gains weight when you can point to actual people and ask what they do. Lovable reached $400M ARR with 146 employees; a traditional SaaS company at that revenue employs 800–1,200. The missing 600–900 weren't doing purposeless work — they were coordination, middle management, product ops, manual QA, all now Machine Core. The 146 who remain map onto the Triumvirate at scale. This tool runs that mapping for your organization. You enter people and the work they actually do, and the mapper classifies each onto one of the three roles (or flags work that is really coordination the Machine Core should absorb), then shows your coverage across the three and where you're exposed.

The output is honest about a specific risk Chapter 9 documents: the three-person cortex can collapse into oligarchy, and three powerful people without a transcendent shared purpose are "a governance crisis waiting for a trigger." So the mapper checks not just coverage but the accountability mechanisms — odd-number arbitration, domain-specific authority, joint accountability — and flags the Guardian's required structural independence (no P&L, not reporting to the CEO, explicit authority to escalate without consequence).

Who it's for: founders and leaders building or shrinking toward a lean AI-Born cortex who need to know which irreducibly human roles are covered, which are missing, and how to staff the gaps.

Figure: The three roles this mapper assigns people to — each distinct in domain, together spanning the complete domain of human agency after AI absorbs coordination.

Your people

Enter each person and the work they actually do. The mapper classifies each onto Architect / Guardian / Force Multiplier — or flags work the Machine Core should absorb. Each person needs at least one activity.

Distinguishes a Force Multiplier (does the work) from a manager (coordinates it).

Is a transcendent shared purpose encoded as seriously as the technical architecture — documented design rationale, joint accountability, and succession protocols? Three powerful people without it are a governance crisis awaiting a trigger.

Add your people and the work they do, then map the cortex to see coverage across Architect, Guardian, and Force Multiplier — and where you're exposed.
